How long does an HVAC system last?

Central AC condenser: 12–18 years. Gas furnace: 18–25 years (the heat exchanger is the limiter — a cracked heat exchanger forces replacement). Heat pump (air-source): 12–18 years, same as AC because they share compressor wear. Mini-split heat pump: 15–20 years. Boiler (gas or oil): 25–35 years. Geothermal: 50+ years on the ground loop, 20–25 on the heat pump head. Maintenance compounds: an HVAC system with annual professional service routinely lasts 30–40% longer than one without. Replace any system at the high end of life expectancy if you've had two major repairs in the last 3 years.
